    Why feature lists mislead

    A two-hundred-line RFP produces the same answer from every vendor: yes, yes, yes, with configuration. The phrase "with configuration" is doing all the work. The same function can be a switch at vendor A and a three-week bespoke project at vendor B. Compare on executability, not on presence.

    The four axes that decide it

    1. Configuration versus programming

    Ask per process how a change is made. Who adjusts the pick logic when you open a new channel? If the answer is "we will schedule that in", you pay for every process improvement for five years.

    2. Integration depth

    A connector that pulls orders in is not the same as one that synchronises order status, stock movements, returns and cancellations both ways. Ask for existing, running connections with your ERP and your channels, and who maintains them when an API changes.

    3. Time-to-value

    How long until the first scan-directed order leaves the door? Weeks is achievable on a standardised rollout. Quarters means you are buying a project, not a system.

    4. Total cost of ownership

    Score each vendor 1 to 5 per axis and weight as below. A vendor scoring high on features but low on configurability is more expensive than it looks.

    • Configurability — 30%. Can the operation change processes itself without a consultant?
    • Integrations — 25%. Running connections with your ERP, channels and carriers.
    • Time-to-value — 20%. Weeks to the first scan-directed order.
    • Five-year total cost — 15%. Including changes and hardware replacement.
    • Support and continuity — 10%. Response times and a customer base in your segment.

    1. What does a process change after go-live cost, in money and in lead time?
